How to measure value (outcome validation)

A shipped epic isn't a delivered epic. Validation is what closes the loop between "we built it" and "it worked".

Why it matters

Most teams stop tracking value the moment something ships. The Tenhaw Way refuses to close an epic until value is either validated or explicitly written off. That's the discipline that keeps the roadmap honest over time, and the input that calibrates the next quarter's planning headroom.

Step by step

  1. After release, the epic enters Value Monitoring. The Value Reminder agent pre-fills a 9-question quiz from the data it can see.
  2. Score each question 0–100. Green ≥ 70, amber 50–69, red < 50.
  3. Questions cover. Business value defined, success metrics established, stakeholder validation, value delivered as expected, post-delivery tracking, learnings captured, leadership comms, ROI measurement, unrealised value identified.
  4. Re-run monthly. Until enough time has passed. A £200k epic might generate £40k/month, give it 3 months.
  5. When all 9 are green. Close the epic with confirmed value, which flows up to the outcome.
  6. If value didn't land. Close with an explicit note explaining why. This feeds the calibration model for next quarter.

  • Every shipped epic gets a validation pass within 30 days
  • Pre-fill is reviewed and adjusted, not blindly accepted
  • Closures are explicit, no epic quietly disappears
  • Realised value flows up to the outcome
  • Misses feed the next quarter's planning headroom
